Step 1 - Existing Upsell Deals on the Store (research before building)

Before proposing anything, here is every upsell/promo mechanism already live. We must replicate the working ones - and the analysis below is built around them so we beat them, not duplicate them.

Why it matters: the 3-item bundle is the #1 order-size on the store (48% of orders are exactly 3 items). This deal is the store's core engine. But it sits on a free trial, third-party app - fragile and expensive. Replicating it in Upnova moves the engine onto our stack with the same mechanic plus better controls.

Decision: customers already buy 2-3 items. This is Case B (onboarding skill): the goal is not "get them to buy a 2nd; it's to push the 3-item habit toward 4th/5th/6th and lock the existing B2G1 at a controlled cost.

Since we're replicating an existing deal, the chart also carries the free-rider risk. Replicating B2G1 verbatim risks giving a deal that was already a habit - that's where we tune it (below).

How we replicate + do better

Hard rule (Upnova free-rider gate): every proposed offer must have free-rider ≤ 30%. The existing B2G1 already reaches 74% free-rider (most 3-item buyers would reach 3 anyway). So we don't just copy it - we re-tune it.

How this beats the existing deal

Bottom line: replicate the store's own Buy-2-Get-1 engine (& keep the $12.99 promotion separate), but retune it so the free line is the cheaper accessory, move it off the expiring third-party trial, and add a threshold gift + hero volume offer to fix the 2-item leakage the data exposes.
