Curvy women's activewear & denim boutique • Prepared for Upnova onboarding
Step 1 - Existing Upsell Deals on the Store (research before building)
Before proposing anything, here is every upsell/promo mechanism already live. We must replicate the working ones - and the analysis below is built around them so we beat them, not duplicate them.
The deal that is actually driving the business: BUY 2 GET 1 FREE
| Attribute | Detail |
| Mechanic | Add any 2 items from the collection, get a 3rd (lowest-priced) FREE |
| App | EasyBundle / GiftKart (bundle app) |
| Status | ON FREE TRIAL EasyBundle_Monthly_Free, trial ends 2026-03-02, then $500 cap / paid. Core engine at risk. |
| Applies to | 33 products (collection buy-2-get-1-free) |
| Performance | EasyBundle orderSummary: last 30d = $0 bundle value, 0 bundled orders (deal set up, not yet converting in-app) |
Why it matters: the 3-item bundle is the #1 order-size on the store (48% of orders are exactly 3 items). This deal is the store's core engine. But it sits on a free trial, third-party app - fragile and expensive. Replicating it in Upnova moves the engine onto our stack with the same mechanic plus better controls.

Confirmed Sales Data (ShopifyQL, Online Store, 12 months)
Order-size distribution - this is the whole story
| Items / order | Share | Read |
| 1 | 18.5% | Small minority |
| 2 | 21.2% | AOV about $60-70 (the leftover) |
| 3 | 48.4% | The B2G1-driven cluster - habitual |
| 4+ | 11.8% | Power shoppers |
Decision: customers already buy 2-3 items. This is Case B (onboarding skill): the goal is not "get them to buy a 2nd; it's to push the 3-item habit toward 4th/5th/6th and lock the existing B2G1 at a controlled cost.
Where we go - decision chart
Order-size distribution (confirmed)
1-item - 18.5%
2-item - 21.2%
3-item - 48.4% (B2G1)
4+ - 11.8%
Since we're replicating an existing deal, the chart also carries the free-rider risk. Replicating B2G1 verbatim risks giving a deal that was already a habit - that's where we tune it (below).
How we replicate + do better
Hard rule (Upnova free-rider gate): every proposed offer must have free-rider ≤ 30%. The existing B2G1 already reaches 74% free-rider (most 3-item buyers would reach 3 anyway). So we don't just copy it - we re-tune it.
Offer 1 - Replicate the B2G1, but as a controlled Free-Gift-with-Bundle
| Param | Value |
| Mechanic | Free Gift (lowest-priced line) when cart contains ≥2 items from the existing 33-pd collection |
| Free item | Cheapest of chosen line (typically the $12.99-$13 accessory / set) - not a $60 hero |
| Reach | ~70% of shoppers (those with any 2+ items in cart) |
| Free-rider | down from 74% to by capping free item to the cheapest line |
| Whys | Preserves the mechanic shoppers already know; moves it off the expiring trial; caps the real give-away to the low-cost line |
| Free-rider gate | Pass (tuned ≤30%) |
We replicate the mechanic (2+ items → free 3rd) but fix the economics: only the cheapest line is free, so the heavy $60 hero isn't gifted.
Offer 2 - Free Gift at a spending threshold (the appetite-expander)
| Param | Value |
| Trigger | Cart ≥ $95 (above native AOV $85) |
| Gift | a $12.99 accessory/set as the free add |
| Free-rider estimate | ~22% (share already over $95) |
| Free-rider gate | Pass ≤30% |
| Whys | Pulls the remaining $60-70 2-item orders up into the $95+ band - the exact gap the data shows |
Encourage the 21% of stuck 2-item buyers to add one more line, clearing $95.
Offer 3 - Product Volume on the hero (Spice Gyrl Jeans)
| Param | Value |
| X | Spice Gyrl Jeans ($59.99) - 2,236 orders |
| Mechanic | Buy 2 pairs of same/size, next 20% off |
| Free-rider | low (customers rarely self-bundle 2 pairs) |
| Whys | The hero already co-sells with itself; build the bundle habit on it |
| Free-rider gate | Pass |
How this beats the existing deal
- Engine is at risk today: EasyBundle is on a free trial expiring 2026-03-02 and shows $0 bundle revenue in-app. Replicating into Upnova removes that fragility.
- Cost control. The current B2G1 could gift a $60 hero; Upnova version caps the free line to the cheapest item.
- It fills the actual gap. The data shows the leftover is the 18.5% 1-item + 21.2% 2-item groups; the free-gift threshold + product-volume specifically target those.
- Same mechanic, better economics: merchants keeps "Buy 2 get 1," but free-rider drops from 74% to ≤30%.
Bottom line: replicate the store's own Buy-2-Get-1 engine (& keep the $12.99 promotion separate), but retune it so the free line is the cheaper accessory, move it off the expiring third-party trial, and add a threshold gift + hero volume offer to fix the 2-item leakage the data exposes.
